An automotive parts manufacturer had higher labor costs than competitors. The plant had 380 productive employees, eight production departments and forty different processes.
This KKAI consultant examined every process in the plant with the industrial engineering "tools" of:
1. downtime studies
2. cycle time analysis
3. standard data “methods” analysis
4. constraint analysis
5. coupling/decoupling analysis
6. buffer analysis
7. value stream mapping
8. autocad layouts
Typically, this KKAI consultant would analyze a process or family of processes in one to two weeks. After a process was analyzed, a meeting would be held with plant management, engineering and union representatives to discuss results and opportunities for improvement. The improvements usually took the form of:
1. recognizing labor habits that were not productive
2. becoming more efficient with staffing
3. faster and safer methods
4. equipment repair issues
5. equipment cycle time issues
6. coupling/decoupling issues
7. buffering issues
8. changes in the layout of the equipment
At the end of each meeting, a list would be made of the “action items” to be accomplished. A responsible person would be assigned to each item with an expected date of completion.
It took approximately one year to complete the analysis and to implement the changes in the plant. By the end of the year, the productive staffing had been reduced by 45 people (12%) with no reduction of output.
