Identification, Documentation, Transfer and Implementation of Corporate Best Practices Across the Enterprise
A large corporation composed of fifty-eight individual companies recognized that they had islands of excellence throughout the corporation. Seeking to raise all companies to a higher level of operation, the corporate and company leaders initiated a program to proliferate those islands of excellence across the corporation. This lead consultant was involved in transfer of several islands of excellence into one of those fifty-eight companies.
The islands of excellence transfer program was broken into three phases. The first phase, definition and analysis, benchmarked all fifty-eight internal companies and forty external companies in six functional areas: engineering, procurement, operations, program management, indirect costs, and employee development. The six functional areas were broken into seventy best practice areas (e.g., risk management, product and process flow, supplier relationships) which were further broken into 369 specific elements (e.g., quantifying risk, material handling, performance appraisals, requirements definition). In all, 9,699 total elements were evaluated across the ninety-eight companies providing an objective assessment of best in class performers. Transfer teams were then set up to document the best practices and provide a ‘teacher’ for educating other company representatives in the best practice.
In the documentation and planning phase, a receiver company’s performance in a chosen best practice area was baselined, the best practice was analyzed and a business case for its implementation created. Where business cases projected a strong positive return on invested resources a company best practices implementation plan was created and approved by the company executive leadership team.
During the implementation and institutionalization phase a subset of the receiver company, usually a small to medium sized program, was selected for pilot implementation of the best practice. This required training at the best in class company’s facility. Procedures were drafted to document the new, best in class practice and the pilot implementation began. When favorable results were demonstrated, the best in class practice was institutionalized at the receiver company.
This consultant successfully led best practice implementation projects in three of the six functional areas; program management, engineering and operations. Implementation of these best practices were successful and yielded improvements in cost of operations, product quality and customer satisfaction.
